  • Engineering (50–65%) — this is the largest line, and it should be: the quality of the money-handling code determines whether you survive a regulator's review or a payment failure.
  • Compliance and legal (10–20%) — licensing, contracts, data protection (Kenya's Data Protection Act is not optional), and the security audits that lenders and partners demand.
  • Payment provider fees and testing (5–10%) — sandbox accounts, live integration testing, and per-transaction costs during launch.
  • Design, security, and QA (15–25%) — the parts companies try to skip and later rebuild.
  • Cutting compliance or QA to save money is the most expensive decision a fintech founder can make; it surfaces later as failed audits or production incidents that cost multiples of what they saved.
